Owner playbooks

My cleaner missed a turnover. What should my co-host do before check-in?

A same-day cleaner no-show workflow with backup dispatch, owner-set spending limits, guest updates and a signed ready-for-arrival check.

Short answer: Trigger a pre-agreed dispatch ladder, authorize a tested backup within written limits, and release the property only after a readiness check. If arrival could slip, update the guest honestly. A backup phone number is not proof that somebody can attend today.

This is an active-incident playbook, not another cleaner hiring or firing guide. Set it up before the first same-day turn.

Prepare the fallback when nobody is in a hurry

Have the primary and backup complete a paid trial, agree rates and service area, test authorized access and confirm supply/linen locations. Store coverage hours, local travel limits, approved extra-charge rules and the date of the last successful trial. Keep two usable linen sets and enough supplies for the property’s actual turnover plan.

Do not share an owner platform login or a permanent master code with every vendor. Access should fit the job and be revocable. A remote co-host coordinates; a cleaner or local responder must physically prepare the home.

Use checkpoints tied to this booking

All example checkpoints below are owner-set operating controls, not platform mandates or a guarantee of vendor availability. Calculate them from the actual checkout, travel time, cleaning scope and check-in window.

    Checkpoint Responsible person Evidence Fallback
Prior evening: booking/turn confirmed Turnover coordinator Property, date, checkout/check-in and agreed scope acknowledged Ask backup about availability
Expected arrival at property Primary cleaner Timestamped arrival confirmation Call primary; begin dispatch ladder if missed
Mid-turn status Cleaner/coordinator Progress and identified damage/supply problems Owner approves additional local help where needed
Before guest arrival Readiness checker Hygiene/safety/access checklist signed Do not announce ready while essential work remains

A primary’s “on my way” is not completion. Record a clear missed-confirmation trigger and who can move to the backup without another owner interruption.

Dispatch sequence when the primary is missing

    1. Verify the correct property, booking dates, checkout and agreed arrival time.
    2. Contact the primary using the agreed channels; ask for a concrete status and arrival estimate.
    3. Compare the remaining buffer with the actual work required. Start the backup call rather than waiting through unsupported promises.
    4. Dispatch the approved backup under the written emergency cap. Above that cap, use the owner or alternate approver.
    5. Confirm authorized access, linens, supplies, scope and readiness deadline.
    6. Arrange a qualified local checker if there is reason to doubt readiness.
    7. If check-in is at risk, send a factual guest update and a next update time the team can meet.
    8. Route any compensation proposal through the refund matrix; do not improvise money promises.

Keep the guest update plain: the home is not ready yet, the local team is working, and you will confirm the next step. Never describe an unchecked home as clean simply because the guest is already travelling.

Release criteria: beds are only one part

Check bathrooms, kitchen surfaces, floors, linens, waste, odors, supplies, access and the property-specific safety checklist. Verify known maintenance issues are resolved or handled in an owner-approved manner. Photos need enough context to show the actual rooms; a close-up of one made bed is not whole-home inspection evidence.

Airbnb’s ground rules require listing cleanliness and accurate presentation; they are not a guarantee that a delayed turnover can be cured with a refund alone. Airbnb ground rules. If damage is discovered, preserve evidence and use the platform-specific damage-claim checklist.

Close the incident without quietly expanding scope

Record primary confirmation history, backup acceptance, property-ready time, guest updates, checker signoff, extra costs and approved compensation. Match the backup invoice to the approved work; do not pay both vendors for the same completed scope without reviewing it.

Discuss the cause with the primary: calendar handoff, access problem, staffing failure or repeated reliability issue. One recoverable miss is different from an unsafe or dishonest pattern. Update the dispatch roster and access credentials where necessary.

    Define the co-host’s job

Under Airbnb Essentials, Vacohost supports guest communication and cleaner/handyman coordination. Owners authorize spending and maintain a real local response network. Compare the cost of delegation only after deciding who can physically attend and who may approve a backup.
